Pines Optimization has developed a 4-phased approach to solving supply chain problems that small manufacturers and distributors experience.
Phase 1: Diagnose
Understand what is happening—and why
First we review the entire inventory portfolio, not simply a limited sample. Combining data analysis with interviews, process observation and team working sessions to understand how inventory and purchasing decisions are actually made.
In Phase 1 we:
Examination of SKU demand patterns, excess inventory and shortages
Review of purchasing triggers, master data, lead times, MOQs and price breaks
Evaluation of ERP logic, system settings, master data and workarounds
Identify the highest-value opportunities and prioritize the first 100–200 parts for implementation.
Outcome: Leadership understands what is misaligned, what it is costing the business and where the team should focus first.
Phase 2: Stabilize
Prove the new approach on the highest-impact parts
We work with the team to validate the findings and implement practical inventory and purchasing strategies for the first priority group.
Rather than changing everything at once, the new rules are introduced in controlled waves. Results, exceptions and system behavior are monitored before the approach is expanded.
In Phase 2 we:
Validate item and supplier data; build the plan for every part (PFEP)
Define the right inventory policies and develop the min/max inventory strategy
Optimize entire supply chain by reviewing all key tasks in procurement and material movements
Align of ERP settings and coaching buyers and planners through live decisions
Document the rules and refine the model based on real-world performance.
Outcome: The team has a proven operating model, and the system begins producing decisions it can understand and trust.
Phase 3: Scale
Extend what works across the business
Once the methodology has been proven, we work with the team to apply it across additional products, locations and purchasing scenarios.
The objective is to make most inventory decisions repeatable—without turning every inventory and procurement decision into a series of one-off projects.
In Phase 3 we:
Expand of the inventory model across the remaining primary SKU groups
Standardize the replenishment and transfer processes, rationalize unnecessary SKU’s
Clarify ownership and establish the policies, training, KPIs and review routines needed for long-term adoption.
Establish KPIs, review cadences and management-by-exception practices
Outcome: Approximately 80% of the inventory portfolio is governed by consistent, repeatable rules that the client’s team can manage independently.
Phase 4: Optimize
Give every part an intentional strategy
Some parts—especially in complex manufacturing and multi-site environments—cannot be managed by standard rules alone. We address these exceptions and connect purchasing, production, distribution and transfers into one operating system.
In Phase 4 we:
Develop strategies for intermittent, special-order and long-lead-time items
Align component and finished-good requirements
Establish exception reporting and escalation thresholds
Perform ongoing health checks and coaching keep the model current as demand changes.
Stay with you as continued source of coaching and fractional oversight
Outcome: Every part has a defined strategy, the network operates as a connected system and leadership can focus on meaningful exceptions rather than routine decisions.
